Foundation-First Playbook

The complete AI readiness diagnostic.
The DIY version of the Sprint.

Everything you need to run the Foundation-First Audit on your own operation: 41 questions across eight domains, scored results, a prioritized gap analysis, and a 90-day roadmap.

Most companies have an AI budget and a vague mandate, but no clear picture of which foundation domains are actually blocking them or in what order to fix them. The Playbook runs that diagnostic without a four-week consultant engagement.

Four tools in a structured sequence, built to run without outside help.

Part 01

The Diagnostic

41 questions across all eight Foundation-First domains. Each question maps to a specific infrastructure layer and produces a scored signal rather than a gut check. Four hard-stop questions flag conditions that would stall any AI build outright, regardless of score.

Part 02

The Scoring Rubric

Point values, weighting logic, and the normalized /80 scale. Score interpretation for each band: what it means, what it doesn't, and which domains to read first when you land in each bracket.

Part 03

Gap Analysis Framework

Domain-by-domain breakdown of what a gap looks like, what causes it, and the typical remediation path. Built to be filled in as you work through the diagnostic, one domain at a time.

Part 04

90-Day Roadmap Builder

A structured template that converts your gap analysis into a sequenced action plan. Phases follow the Foundation-First sequence: Audit feeds Design, Design drives Build decisions, Build sets the Test criteria.

Eight things have to be true before AI works. The Playbook checks all eight.

01 Use Case Clarity Whether there's a specific, defined workflow on the table. The triage gate. Everything downstream is the wrong question without a named target.
02 Data Capture What operational data is being collected versus what the target workflow actually requires. The gap here is almost always larger than it looks.
03 Pipeline Integrity How clean, consistent, and trustworthy the data is as it moves from source to decision. Available is not the same as reliable.
04 Infrastructure and Integration Whether existing systems can connect to AI tools without a rebuild. The deployment blocker most projects discover too late.
05 Security Posture Whether the data environment is safe to connect to external systems. Compliance is the floor; the actual question is whether operational data is secure enough for a production AI integration.
06 Decision Systems Where decisions actually happen in the organization. If they happen in meetings and hallway conversations, AI has nowhere to plug in.
07 Automation Readiness Whether the target workflow is documented and stable, and whether the organization can absorb a process change without abandoning the tool in week four.
08 Organizational Readiness Executive sponsorship, internal alignment, and who owns the work when outside help leaves. The domain most often scored last and felt first.

Scored on 41 points, normalized to /80.

Each question carries a weight based on its domain and its position in the Foundation-First sequence. The score tells you where you land, but the domain breakdown tells you why and in what order to fix it. The rubric explains both.

64 – 80

Ready to Build

The foundation is in place. The Playbook identifies which domain to strengthen before you scale, and the 90-day roadmap focuses on deployment sequencing.

45 – 63

Foundation Needed

You have parts of the foundation. The gap analysis will show you which domain is the bottleneck blocking everything downstream. Fix that first.

0 – 44

Not Ready

The infrastructure isn't ready. The Playbook maps what has to change and in what order. At least the path is clear.

Built for the person who has to make AI work, not just decide to try it.

The Playbook was designed for operational leaders at legacy companies: COOs, VPs of Operations, General Managers, and their direct reports in manufacturing, logistics, maritime, supply chain, and industrial operations.

These are companies built before the internet that are now running AI initiatives with real budgets and real mandates. What's missing is a clear-eyed diagnosis of whether the data infrastructure underneath can actually support what's being built.

The Playbook runs that diagnosis. It's the same methodology as the Foundation-First Sprint, structured for a team to run on their own over two to three weeks without outside help.

  • You're a software company or digital-native business
  • You don't have an operational team running the business
  • You want AI strategy without operational accountability
  • You're pre-revenue or pre-product

Know where your foundation stands before you build anything on top of it.

41 questions, scored across eight domains, with a prioritized action plan your team can work through on their own.
